Measuring KPIs in your performance conversations

In this article we explain how you can measure KPIs in your performance conversations.

Measuring KPIs during your performance management cycle can provide you with data you need in order to be able to justify a certain decision for a change in the terms of employment for example. Within the Learned platform you can use the 'Conversations' module to evaluate your employees on predetermined KPIs. As an Admin you can add these KPIs to the conversation templates.

Measuring KPI's

For each section you determine the KPI that you want to measure under the button 'Reporting (KPI)'. You can choose between Performance, Potential and Skill Coverage or choose one of the custom KPIs you created. In a traditional assessment, performance and potential KPIs are often measured together. Nowadays we see more and more modern development conversations that also address the behaviour of the employee. We measure this behaviour in Learned by means of the skills/competencies, and therefore the KPI Skill Coverage.

❗️Note: Various dashboards and reports (such as the 9-grid) are created by means of the Learned KPIs. So if you do not add these KPIs in your conversation template, you cannot (properly) use these reports.

💡To be able to work with the 9-grid, you must activate at least 2 KPIs in the same template. The KPIs can be the predefined KPIs from Learned or one of your Custom KPIs.

Predefined KPIs from Learned

  • Performance: How does someone function, does someone achieve their goals and how does this person do in the team?

    • Example question: To what extent have you achieved your business goals?

    • If you want to measure this KPI, you can add custom questions and questions for evaluating both the business goals and the learning goals in the toolbox.

  • Potential: Does this person have the potential to grow into the next role?

    • Example question: To what extent has your leadership capacity developed?

    • If you want to measure this KPI, you can add custom questions in the toolbox.

  • Skill Coverage: Does anyone have the skills required for their role?

    • Example question: How do you perform on <name skill>?

    • The Skill coverage is calculated as follows: set the required level for a skill within a role is 3/5 and the score in the review module is 2/5 = 66% Skill coverage. So you score below the expected skill level.

    • This KPI is calculated on the basis of the coach review score and works on the basis of the skills from the role profile.

  • If you do not choose a KPI in the dropdown of the section, you can add all kinds of questions in the toolbox, including questions for planning new goals and evaluating of custom skills.

❗️Note: The dashboards and reports related to the KPIs are based on coach input. So if you want to use these reports, make sure that in the Coach evaluation section, evaluation is enabled.

Custom KPIs

In the Learned platform there are three default KPIs:

  • Skill coverage

  • Performance

  • Potential

Next to default Learned KPIs it is also possible to create your own custom KPIs. For example, if you want to evaluate employees on your core values. By adding custom KPIs to your conversation template, you can also plot the 9-grid report on these new KPIs.

💡If you measure custom KPIs and predefined KPIs you can create a 9-grid report on performance on goals versus the company's core values.

The rating scale

Depending on the KPI, you can also set a rating scale. If you want to measure the KPI Performance or Potential or one of your custom KPIs, you can adjust the rating scale (number of points + names of the labels) yourself in the conversation template at section level.

💡 The rating scale set in the section applies to all questions in that section. Are you measuring a KPI and want to adjust the rating scale? You do this from the section settings.

❗️Note: If you want to measure the KPI Skill Coverage, you depend on the number of levels that you have set in the skill set. You, therefore, do not adjust this rating score in the conversation template.
